meetings if needed. The online meetings will be used to address any questions or issues that the

participants may have that need to be answered by the facilitator prior to the next training
4

violent or aggressive behavior among the children. The team has a fear of handling the escalated

situation incorrectly and either causing harm to the patient or being harmed themselves.

The Director of Child and Family Services had requested for her and her team to be

trained in the use of restraints and holds as a way to handle the rise in escalated situations. The

request was considered by the stakeholders involved with the Child and Family Services team.
5

After research of the licensure requirements to add restraints and holds, the stakeholders decided

to not implement the use of restraints and holds within the organization.

The start of the needs analysis was with the request from the Director of Child and

Family Services. To continue with the needs analysis, the Training Department will conduct

interviews with each employee of the Child and Family Services team. The Training Department

will conduct the interviews in person with the employee. If an in-person interview is not possible

then the interview will be conducted via phone call. The Training Department will use an

interview form with predetermined questions during the interview.

The Training Department will also review the electronic health records connected to each

employee of the Child and Family Services team. The Training Department will review the

records to document the frequency and severity of any escalated events. The review will cover

the last 18 months so to ensure that enough information is gathered. The collected data will

demonstrate the need for additional training for employees of the Child and Family Services

team.

Administration will evaluate the costs and benefits to pursue the path to the required

certifications to allow the organization to utilize holds and restraints while handling escalated

situations. The Training Department will research other avenues available for implementation

within the organization. The Training Department will present each option to the Executives and

Board of Directors. Administration will evaluate each option. Based on costs, certification

11

How:

During each training session, participants will listen to lectures to gain the basic knowledge,

watch videos to observe the skills in practice, simulate events to practice new skills with

guidance from the facilitator, and discuss ideas, issues, or concerns with other participants and

the facilitator. Each session will be two hours. The short training sessions allow participants

sufficient time to practice the skills in small chunks while building on the previous training

situations and to eventually reduce the severity and frequency of escalated situations.

Promotional Channels and Materials

The Positive Behavior Support Training Program will be communicated through various

modalities and materials including; in-person communications, emails, flyers, and the

organizational website. By providing various communication channels, the Training Department

will be able to ensure the training program goals and objectives are promoted effectively to each

member of the Child and Family Services team.

12

Evaluations. Program evaluation is a critical component to a training program. With an

effective evaluation plan, future trainings can be improved by adjusting, adding or removing

aspects of the training program (Caffarella & Daffron, 2013). Program evaluations can be

conducted at any stage of the program planning. Effective program planning will have evaluation

performed during the planning and delivery process as well after the training program has been

completed (Caffarella & Daffron, 2013).

The program evaluation will be the responsibility of the Training Department. This team

will create the evaluations, collect and analyze the data. The Training Department will use an

evaluation at each of the four levels of the Kirkpatrick Evaluation Model.

The Level One evaluation will be an anonymous Participant Evaluation that will be

completed at the completion of the training program. With the implementation of this type of

Level One evaluation, the reactions, feelings, and opinions of the training program will be shared

to the Training Department. By analyzing this data, the Training Department will gather honest

feedback from the participants about the effectiveness of the training program.

The Level Two evaluation will be a Pre/Post Test administered at the beginning and end

of the training program. This type of evaluation will provide the Training Department with data

related to the information learned throughout the training program. The test will be the same at

the beginning and at the end. The Training Department will analyze the test results and the

difference between pre/post tests immediately after the completion of the training program. This

data will demonstrate how much of the information was gained by the participants.

The Level Three evaluation will be a survey completed by each participant after three

months after the completion of the training program. Based on the purpose of the training

program creation, the participants will have had sufficient time to use each of the skills learned
13

during the training program within the workplace. The Training Department will send the survey

via email to each participant. The Training Department will track the returns of the electronic

survey to ensure that each participant has returned the survey.

Along with the survey, an electronic health record review will occur. The Training

Department will review each electronic record that each participant has entered professional

updates to. Within the electronic record, the participant is required to document in detail the

interactions with each patient. The Training Department will be able to evaluate the effectiveness

of the skills learned through the training program though the record review.

The Level Four evaluation will be a group interview conducted by the Training

Department. Through this group interview, the Training Department will be able to ask a set of

predetermined questions and clarifying questions if necessary. The group interview will allow

each participant the opportunity to state opinions regarding the training program. This level of

evaluation will assist in the determining the direction of implementing the training program

throughout the organization.
