Li gii thiu
Six Sigma l mt phng php gip nhng cng ty c th gim thiu nhng sai st trong qu trnh sn xut ca mnh. c p dng u tin ti hng Motorola v sau c ph bin rng ri trong cc cng ty khc, Six Sigma chng t c gi tr ca mnh trong sut nhng nm 1990. Bi bo co ny c thc hin nhm gii thiu v phng php ny. Bi bo co gm 5 chng. Chng 1 cho ta mt ci nhn tng qut v Six Sigma. Qua chng ny ta s c khi nim Six Sigma l g, ti sao gi phng php ny l Six Sigma, nhng thnh cng m Six Sigma em li cho cc cng ty p dng Six Sigma, Chng 2 ni v DMAIC. Mt phng php Six Sigma nhm ci thin hiu qu lm vic ca mt qui trnh c sn. Trong chng ny ta s nghin cu 5 giai on cn thit ci tin mt qui trnh l nh ngha (Define), o lng (Measure), Phn tch (Analyze), Ci tin (Improve) v Kim sot (Control). Ngoi ra chng ny cn gii thiu mt s cng c hu ch h tr cc giai on trn. Trong chng 3 ta s nghin cu mt nhnh khc ca phng php Six Sigma l DFSS (Design For Six Sigma). l nhng phng php Six Sigma dng thit k hoc thit k li t u mt qui trnh sn xut. Chng ny s gii thiu mt s cc phng php nh DMADV, IDOV, DCCDI,Cui chng s l phn so snh 2 nhnh trn ca Six Sigma. Chng 4 cho chng ta thy vic ng dng phng php Six Sigma ny vo trong ngnh Cng ngh phm mm nh th no. Cui cng, chng 5 s gii thiu mt phng php Six Sigma mi, phng php ny c xy dng t Six Sigma v c b sung thm nhm thch ng vi mi trng cnh tranh ngy cng gay gt ca ngy nay. Mc d rt c gng nhng chc chn bi bo co ca chng em cn nhiu sai st, knh mong c v cc bn ng gp kin bi bo co hon thin hn. Chng em xin chn thnh cm n.

1. Khi nim v Six Sigma


1.1. Mt trng hp kinh doanh khng hiu qu Chng ta hy bt u bng vic xt mt v d sau : C mt ca hng bn thc n nhanh cho nhn vin cc cng ty gn . V khng c nhiu thi gian n tra nn nhng nhn vin ny thng n mua n ri mang v cng ty ca mnh. Mt hm, anh Sn, nhn vin ca mt cng ty gn , n ca hng nh mua mt hp cm sn. Anh phi ch i rt lu ly phiu mua cm v ngi pht phiu cho anh chng t ra thn thin lm. Sau khi ly hp cm xong v tr v cng ty, anh thy rng cm th sng cn tht rn anh mong i th li d t. Do thi gian gp rt nn anh nh phi n hp cm nhng chc chn l anh s chng bao gi mun tr li ca hng na. trnh ca h v xc nh mc hot ng ca cc quy trnh , h s xc nh qui trnh hot ng km hiu qu nht v c nh hng trc tip n cc mc tiu kinh doanh ca cng ty. Cc mc tiu kinh doanh l khong 5 hay 7 mc tiu m cng ty xc nh mi nm. i khi nhng mc tiu ny c ch ra bng kt qu ti chnh (v d nh li nhun) nhng i khi l s hi lng ca khch hng hoc s hi lng ca nhn vin. Sau khi qui trnh hot ng km nht v c tc ng ln nht n cc mc tiu ca cng ty c xc nh, mt nhm d n s c thnh lp. y l lc nhng nhn vin tham gia vo. Nhm d n ny gm 5 n 7 ngi chu trch nhim trong vic nng cao hiu qu hot ng ca qui trnh km nht trn. Nhng nhm ny thng hot ng trong khong t 4 n 6 thng. H c dy mt s cng c v khi nim gip h s dng cc kh nng ca mnh trong vic nng cao mc Sigma cho hot ng , gip n hot ng hiu qu hn v t tn km hn.

2. nh ngha Six Sigma


Qua v d trn chng ta c th thy Six Sigma l mt phng php qun l nhm p ng cc yu cu ca khch hng da trn vic lm gim s bin ng. Khi nim v s bin ng kh n gin. Chng ta hy quay li vi v d ca ca hng bn thc n. Nu chng ta n trong 5 ngy lin tip v phi ch i ly hng vi thi gian c th nh sau : Th Hai : 14 pht Th Ba : 12 pht Th T : 2 pht Th Nm : 24 pht Th Su : 8 pht Thi gian ch i trung bnh trong tun l 12 pht. Nu ch n gin ni l ta phi i 12 pht th khng m t ng thc t lm. Vo ngy th T, ta ch phi i 2 pht v ngay ngy sau ta phi i n 24 pht. Khng kim sot c s bin ng , vic lm n ca ca hng s b i xung v khch hng khng bit h s phi i 2 pht hay 24 pht trong ln ti. - Trang 10 -

3. S thnh cng ca Six Sigma trong thc t


Six Sigma c bt u ti Motorola v em li cho hng nhiu li nhun. Sau cc cng ty nh AlliedSignal, General Electric cng p dng Six Sigma v t c hiu qu cao. Trong quyn t thut ca mnh, Jack Welch, m t nhng thnh cng m General Electric t c thng qua vic p dng Six Sigma. GE Plastics mun t c mt hp ng vi Sony v Lexan polycarbonates trong vic sn xut CD-ROM v CD. Tuy nhin, tiu chun t ra rt cao v General Electric ch hot ng mc 3,8 Sigma. Sau khi p dng cc phng php ci tin ca Six Sigma, h t c mc 5,7 Sigma v t c tho thun vi Sony. Ti h thng nng lng ca GE, cc rotor (b phn quay trong my pht in) b gy bi s rung ng cao. 1/3 trong 37 b phn hot ng cn phi thay th rotor. Bng vic p dng cc phng php Six Sigma, rung ng c lm gim xung 300% v khng cn phi thay th cc rotor na. Trong vng cha y 2 nm t khi bt u p dng Six Sigma, General Electric tit kim c trn 320 triu USD. Vo nm 1998, cng ty ny tit kim c 750 triu USD v hn 1 t USD vo nm 1999 (da trn s liu ca sch Six Sigma for everyone).

Chng 2 : DMAIC

1. Lp k hoch
Trong chng ny ta s nghin cu v nhng bc cn lm mt cng vic t c mc Six Sigma. u tin, ta m t nhng vic ban qun l cn lm. Mt vn m cc phng php qun l trc gp phi l cc nhn vin nhanh chng nhn thy rng cc hot ng cht lng khng lm g khc ngoi vic bt h lm vic nng nhc hn. H thy rng h phi thay i cch lm vic, tham gia nhng nhm, hc nhng khi nim mi nhng h khng thy c thay i g trong cng tc qun l. Khi mt chuyn gia phn tch nguyn nhn tht bi ca mt phng php th mt trong nhnh nguyn nhn u tin l vic thiu s h tr ca ban qun l. Six Sigma khc nhng phng php v cng vic lm u tin l bt u vi cng tc qun l. Trong mt cng ty, c nhng ngi s chu trch nhim v mt lnh vc c th no , v d nh phng ti chnh, phng nhn s, phng tip th,Nhng phng ny u c mt mc ch chung l lm cng ty pht trin. Tuy nhin, thc hin c iu th mi phng s c nhng yu cu ca mnh. Nhng yu cu l iu d hiu nhng i khi chng li gy xung t vi nhau. Ly v d v ca hng thc n chng 1, ngi nhn nhim v cung cp thc n s lun mun rng thc n c m bo y . i vi h, iu quan trng l phi lm sao lun c thc n sn sng cung cp cho nhng ngi ch bin thc n. i vi vic giao thc n, nhm ch bin thc n cho bit thi im giao thc n l 6h sng. Ngoi ra h cn cho bit rng nu thc n c giao sau 8h th b coi l tr v s l qu sm nu giao thc n trc 4h sng. B thu thp c mt bng thng tin nh sau :

Qua hnh v ta thy rng 11 trong tng s 22 ln giao thc n l qu sm v 2 ln giao thc n l tr so vi thi gian nh trc. Nhng iu lm khch hng khng hi lng c gi l cc khuyt im (defect). Xc nh s khuyt im l mt vic lm quan trng trong vic tnh ton mc Sigma ca qui trnh. Nh vy trong v d trn ta c tng cng 13 khuyt im trong tng s 22 ln giao thc n. Cch tnh mc Sigma n gin nht l ly t s gia khuyt im trn mt n v tnh. y n v tnh c chn l tng s ln giao thc n (22 ln). Ly 13 chia cho 22 ta c khong chng 0,59. iu ny cho thy 59% vic giao thc n l khuyt im. 41% cn li c coi l chp nhn c. Da vo bng chuyn i ta c th tnh c mc Sigma ca qui trnh ny l 1,3. Sau khi cc ngi qun l qui trnh thu thp y thng tin v hot ng ca qui trnh do mnh ph trch (thng l sau 4 n 8 tun), h s gp nhau trong mt cuc hp vi ban qun l. Trong bui hp mt , ban qun l s bit c thc trng hot ng ca cng ty mnh v s xc nh c nguyn nhn v sao m cng ty mnh hot ng khng c hiu qu nh mong i.

2. DMAIC
Sau khi xc nh c nhng qui trnh hot ng km hiu qu, ta s p dng phng php DMAIC vo qui trnh . DMAIC l mt phng php gm 5 bc nhm nng cao hiu qu ca mt qui trnh hin c. Ta c hnh v minh ho sau :

5 giai on DMAIC Nh ta thy trong hnh v, giai on u tin l nh ngha (define). Trong giai on nh ngha ny ta s lp mt i d n v lp mt bn bo co (charter), xc nhn nhng khch hng cng vi cc yu cu ca h, v cui cng l lp mt s cho qui trnh hin hnh. Giai on th hai l o lng (measure). Trong giai on ny ta s tnh sigma ca qui trnh hin ti chi tit hn so vi giai on lp chin lc. Giai on thc ba l phn tch (analysis). Trong giai on ny, i d n s phn tch cc d liu v cc qui trnh tm ra nhng nguyn nhn cn bn dn n s thiu hiu qu trong vic thc hin qui trnh. Giai on th t l ci tin (improve). Trong giai on ny, i d n s ngh ra cc gii php v la chn mt trong cc gii php ci thin mc sigma cho qui trnh. Giai on th nm v cng l giai on cui cng l giai on qun l (control). Hin nay c cc b cng c v k thut c p dng duy tr s ci thin cht lng trong cc qui trnh.
